Approach

A practical path from entry point to AI-native operations.

The DataExos Maturity Ladder describes how organizations move from a first engagement to an AI-enabled operating model — one rung at a time, with each step earning the next. Most clients start lower than they expect, and that is the point.

RUNG 0 RUNG 1 RUNG 2 RUNG 3 RUNG 4

How to read it

A ladder, not a funnel.

The ladder is a way to locate where your operations sit today and to see the next defensible step — not a package you buy top to bottom. Each rung is a complete place to stand: an organization can do meaningful work at Rung 0 and never need Rung 4, or it can climb steadily as the business case for the next level becomes clear.

We build around the systems, workflows, and constraints already inside your organization, so movement up the ladder compounds prior work instead of replacing it.

The five rungs

From a clear starting point to an AI-native operation.

Each rung names a typical buyer state, the projects that live there, the risks to watch, what DataExos provides, and what the next rung requires.

Rung 0

Express Entry

Fixed-scope, fixed-price offers for organizations that need a clear starting point without a broad scoping process.

Typical buyer state

A specific, well-bounded need and a desire to start working — not to commission a study. Often a first engagement with DataExos.

Example projects

  • A single integration or automation stood up cleanly
  • A focused AI assist on one task
  • A short, defined build with a fixed deliverable

Risks at this stage

  • Scope creep turning a quick win into an open-ended project
  • Building in isolation from the systems around it
  • Treating a one-off as production infrastructure

What DataExos provides

A defined scope, a fixed price, and a clean build delivered in a client-owned workspace — done to the DataExos-grade standard so it can be extended later.

What the next rung requires

A reason to look wider — a roadmap question, or a quick win worth turning into a deliberate pilot.

Rung 1

Foundation

AI, cloud, data, integration, or workflow roadmap paired with a practical quick-win pilot.

Typical buyer state

Knows there is opportunity but not yet the sequence; wants direction grounded in something real rather than a slide deck.

Example projects

  • A roadmap across AI, cloud, data, integration, or workflow
  • One pilot that proves the approach on a contained problem

Risks at this stage

  • A roadmap with no execution behind it
  • A pilot with no roadmap context
  • Choosing the impressive problem over the tractable one

What DataExos provides

A practical roadmap tied to your constraints, plus a quick-win pilot that demonstrates value and de-risks the path before larger commitment.

What the next rung requires

A workflow worth deploying to production under real governance and change control.

Rung 2

Production

One workflow deployed under change control, with governance, integrations, documentation, and post-launch support.

Typical buyer state

Ready to run something for real — a workflow people depend on, not a prototype that lives on someone's laptop.

Example projects

  • A single operational workflow deployed with governance
  • The integrations it needs, with documentation
  • Post-launch support

Risks at this stage

  • Shipping the demo as if it were operational
  • No monitoring or change control
  • Undocumented work that breaks when one person leaves

What DataExos provides

A workflow deployed under change control, with governance, integrations, documentation, monitoring, and support — built beyond the demo from the start.

What the next rung requires

Enough proven value that expansion across more workflows, teams, or systems is justified.

Rung 3

Scale

Expansion across multiple workflows, teams, systems, integrations, or managed agents.

Typical buyer state

One workflow works and the organization wants more — across teams, systems, and processes — without each addition becoming its own fragile project.

Example projects

  • Multiple workflows under management
  • Integrations across more systems; expansion to more teams
  • Managed agents introduced where they fit

Risks at this stage

  • Sprawl without standards
  • Inconsistent governance across workflows
  • Integration debt accumulating faster than it is maintained

What DataExos provides

A consistent operating discipline across the expanding footprint — shared standards, governed integrations, and managed agents introduced under the same controls.

What the next rung requires

A decision to treat AI-enabled operations as an ongoing capability rather than a series of projects.

Rung 4

AI-Native Operations

An ongoing managed relationship where DataExos supports the client's AI-enabled operating model, integration layer, and managed-agent workflows over time.

Typical buyer state

Operates with AI woven into the business and wants a durable partner to sustain and evolve it — not a vendor who delivers and disappears.

Example projects

  • An ongoing managed relationship covering the AI-enabled operating model
  • The integration layer and managed-agent workflows
  • Maintained and improved over time

Risks at this stage

  • Treating a living system as finished
  • Governance drifting as the operation grows
  • Over-automation without human oversight where stakes require it

What DataExos provides

Sustained operation of the integration layer and managed-agent workflows, with governance, monitoring, documentation, and human oversight maintained as the operating model evolves.

What the next rung requires

Nothing further on the ladder — this is the ongoing relationship; the work becomes continuous improvement of an AI-native operation.
